GEO vs SEO: What’s the Difference and Which Matters More?

GEO and SEO overlap far more than most marketing content admits, and differ in ways that matter. This comparison sets out where they diverge, what Google says about the distinction, and how to run both without doubling your budget.

A fair number of agencies now sell generative engine optimization as a separate service with a separate budget. A fair number of in-house marketers suspect it is the same work in new packaging. Both positions contain some truth, and the useful answer requires being specific about which parts overlap and which genuinely do not.

Worth stating upfront: Google’s official guidance for website owners says that from Google Search’s perspective, optimising for generative AI search is optimising for the search experience, and therefore still SEO. That is a strong claim from the party with the most data, and it should temper any argument that GEO is a wholly new discipline. It is also a claim about Google specifically, which is where the nuance lives.

Search Engine Optimization

SEO is the practice of improving a website’s visibility in search engine results. It covers technical work that makes pages crawlable and fast, content work that makes pages useful and relevant, and off-site work that builds authority. The output being optimised for is a ranked list of links, and success is measured in positions, impressions, clicks and the revenue that follows.

Generative Engine Optimization

GEO is the practice of improving the likelihood that your content is retrieved, used and attributed when an AI system generates an answer. The output being optimised for is a synthesised response naming a small number of sources. Success is measured in mentions, citations and share of answers across a set of prompts.

Where They Overlap

The shared ground is larger than the differences, and it is worth being blunt about that before drawing distinctions.

Both require your pages to be crawlable and indexed. Both depend on content that answers a real question well. Both reward genuine expertise and penalise thin, duplicated material. Both are affected by site speed, mobile rendering and clean internal linking. Both benefit from a consistent, recognisable brand.

For Google’s generative features specifically, this overlap is close to total, because those features draw on the same index and the same ranking and quality systems as ordinary Search. A page that cannot rank is not eligible to appear.

Where They Genuinely Differ

The Unit of Competition

SEO competes for a position. GEO competes for inclusion in an answer. The difference is that positions are ordered and plentiful, while inclusions are few and unordered. Ranking eighth still puts you on page one. Being the ninth most useful source for an answer that names four usually means you are absent.

Pages Versus Passages

SEO optimises pages as units. Generative systems extract claims. This changes what “good content” means at the sentence level: a specific, self-contained, verifiable statement is more useful to a generative system than a well-optimised page that never quite commits to anything.

Keyword Targeting

SEO targets queries people type, which tend to be short. GEO deals with prompts people write, which tend to be long, conversational and layered with context. It also has to contend with query expansion. Google documents a fan-out technique in which the model issues several related searches to build a response, which means you may be assessed against sub-questions you never targeted.

This does not make keyword research obsolete. It means keyword research needs a companion exercise: listing the actual questions a buyer would ask an assistant, in their own words.

The Role of Off-Site Content

In SEO, third-party sites matter mainly through links. In GEO, they matter as sources in their own right. An AI answer about the best CRM for a small UK charity may draw on review platforms, forums and comparison sites without ever consulting a vendor’s website. You can influence that layer, but you do not own it.

Measurement

SEO measurement is mature. Search Console and analytics give you queries, positions, clicks and conversion paths. GEO measurement is early. Google offers a generative AI performance report in Search Console, Bing Webmaster Tools reports citations in Copilot and its AI summaries along with the grounding queries used, and most other platforms offer nothing for the average publisher. Click Behaviour

SEO assumes a click. GEO frequently does not produce one. A reader may absorb your expertise, form an impression of your company, and never visit your site. That is a real outcome with no obvious analytics representation, which is uncomfortable for anyone reporting to a board on channel performance.

What About Technical Work?

There is essentially no separate technical discipline here, with two exceptions.

The first is crawler permissions. Different AI systems use different crawlers, and they are controlled independently. OpenAI’s search crawler is separate from its training crawler, and blocking one does not block the other. A robots.txt file written in 2023 to keep AI companies out may now be excluding you from ChatGPT search results, which is a decision worth making deliberately rather than inheriting.

The second is snippet eligibility. On Google, a page must be eligible to appear with a snippet to be eligible for generative AI features, so aggressive nosnippet or max-snippet settings have consequences beyond the results page.

Beyond those, Google’s guidance is dismissive of the technical add-ons commonly marketed as GEO. It states that llms.txt and similar machine-readable files are not used by Google Search, that content chunking is not required, and that no special schema markup is needed for generative features. If a proposal for GEO work consists mainly of these items, it is not addressing much.

Does GEO Replace SEO?

No, and the reasoning is structural rather than defensive.

Generative answers are grounded in retrieved documents. Retrieval depends on indexes. Indexes are built by crawling and organising the web using the same infrastructure that powers conventional search. As long as that architecture holds, being retrievable by a search system remains the prerequisite for being usable by a generative one.

There is also a demand argument. Not every query is well served by a synthesised paragraph. Navigational searches, transactional searches and comparison shopping still frequently end in a click, and traditional results continue to appear beneath AI features.

What has changed is the yield curve. The same ranking now produces fewer clicks on informational queries than it did two years ago, which affects the business case for certain kinds of content. That is a reason to change what you publish, not a reason to stop optimising.

How to Combine Both Without Doubling the Budget

In practice, running these as separate programmes creates duplicated effort. A more efficient structure looks like this.

Keep one technical foundation. Crawlability, indexing, speed and rendering serve both. Add an annual review of AI crawler permissions and snippet directives, and treat that as part of technical SEO rather than a separate workstream.

Run one content strategy with two inputs. Keep your keyword research. Add a prompt inventory listing the conversational questions buyers ask assistants. Where the two disagree, that disagreement is usually the interesting part.

Change what you publish, not how much. The clearest signal in Google’s guidance is the contrast between commodity content, which anyone could have written, and non-commodity content built on genuine expertise or first-hand experience. Commodity content was always a weak play. Generative answers have simply made it worthless, since a model can produce the same thing without citing you. Shift the same budget towards fewer pieces containing information only you have.

Extend reporting rather than replacing it. Keep your existing SEO reporting. Add a small number of AI visibility measures: platform citation data where available, referral traffic identifiable by source parameter, and a fixed set of tracked prompts reviewed monthly.

Invest in the off-site layer. Reviews, industry directories, trade press and genuine participation in relevant communities now serve both link acquisition and citation eligibility. Do not manufacture any of it. Google names inauthentic mentions among the tactics to ignore.

Which Matters More?

It depends on where your buyers are, and the honest answer for most UK businesses today is that SEO still carries more measurable revenue while GEO carries more of the risk.

If your traffic is dominated by transactional and navigational queries, conventional search remains the priority and AI visibility is worth monitoring rather than restructuring around. If your pipeline depends on informational content that answers questions buyers now ask an assistant instead, you have more urgent exposure.

The framing that holds up is this: GEO is not a replacement for SEO, and it is not a rebrand of it either. It is search visibility extended into interfaces where the search engine writes the answer instead of listing the options. The work is mostly familiar. The scoring is not.

Should I hire a separate GEO agency?

Usually not. Most of the work sits inside competent SEO and content practice. Judge any proposal by whether it addresses crawler access, content originality and off-site presence, or whether it is mostly llms.txt files and schema, which Google says it does not use for generative features.
